What We Do

Yes, it's a mess.
Here's how we navigate it.

Every situation is different. But the pattern is always recognisable: the plan looked solid, the strategy enabled, and then the meetings polarised, the decisions started cycling, and the best people started looking at the door. We've been in that room. Here's what we do when we get there.

01

Transition & Integration Facilitation

When the organisation shifts and the old ways stop working

The deal closed. The announcement went out. And now two organisations that used to make sense independently are producing chaos together. Delivery is slowing, trust is eroding, and the decisions that should take a day are taking a month. This isn't a surprise. It's what happens when the existing environment dissolves and new dynamics haven't formed. We step into that space and facilitate the conversations nobody else will touch.

What this looks like

  • Interaction pattern mapping
  • Facilitated leadership alignment sessions
  • Cultural and structural integration roadmap
  • Stakeholder trust-building through low-risk, high-learning interventions
  • Transition risk assessment (interaction patterns, not just processes)
02

Delivery Drag Diagnosis

Surfacing the invisible friction the organisation is producing

You can feel it. The meetings that go nowhere. The same decisions being made for the third time. The projects that are technically 'on track' but everyone knows aren't. That's delivery drag, and it's not because your people aren't good enough. The organisation is producing friction because the environment for collaboration and trust hasn't been established. We make the drag visible and give you a clear map of what needs to shift.

What this looks like

PhaseActivities & Deliverables
Sense-Making: Where are we now?
  • Confidential Story-Sharing: We deploy a confidential online tool for your people to share and interpret their own stories about how work gets done.
  • Cultural Baseline: We analyse the patterns to create a baseline map of your organisation's cultural DNA.
Decision-Making: Where do we want to go?
  • "Change Landscape Map": You receive a concise, one-page map showing what's easy to change and what's difficult.
  • Executive Decision Session: We facilitate a 3-hour working session for the leadership team to analyse the map and define the future state.
Way-Shaping: How do we navigate from here to there?
  • Transitional Roadmap: We deliver a one-page roadmap of the highest-leverage, lowest-risk next steps to move from the current state towards the desired direction.
  • Targeted Experiments: We design small, safe-to-learn interventions so the organisation can adapt towards the direction and course-correct along the way.
  • Capability Transfer Toolkit: We equip the team to sense, respond, and keep navigating after we step back.

Facilitated Discovery

Creating the environment for the organisation to see itself

Forget the 30-minute icebreaker followed by six hours of PowerPoint. Forget the workshop where everyone 'aligns' and nothing changes. We design sessions where the real dynamics can surface. Where people can finally name what's actually happening in the room, not what the slide deck says should be happening. Three decades of pattern recognition, design thinking, and a deep respect for the mess. That's what we bring.

What this looks like

  • Custom session design
  • Multi-day facilitated discovery workshops
  • Design thinking and narrative-based sprints
  • Environment-shifting interventions
  • Collective capability building

Complexity Navigation Coaching

For the leader standing in uncertain terrain

You're the incoming CEO who just realised the org chart is a work of fiction. Or the operations leader who can feel the ground shifting but can't point to why. The answers aren't knowable in advance. They have to be discovered. You don't need someone to hand you a playbook. You need someone who's navigated that terrain before and can help you see the patterns, read the forces, and make decisions when the path forward has to emerge.

What this looks like

  • 1-on-1 executive coaching (complexity-informed)
  • First 90 days navigation support
  • Organisation and stakeholder mapping
  • Decision-making under uncertainty
  • Ongoing advisory relationship

Praxis: Real-Time Decision Priming

Building the capacity to lead when there's no script

Most execution breakdowns don't come from poor strategy. They show up in live interactions where hesitation, avoidance, or over-reliance on artefacts slow decisions and hide disagreement. Praxis is a focused intervention, co-facilitated with performance specialist Karen Oddson, that builds leaders' ability to stay present, responsive, and accountable in unscripted situations. Half-day or full-day. Small cohort. In-room. No slides, no scripts, no preparation. The same dynamics that exist when a decision actually matters.

What this looks like

  • Decision velocity and visible ownership priming
  • Live judgment and exposure tolerance building
  • Structured reflection connecting exercises to real decision environments
  • Standalone or integrated with broader transformation work
  • Small cohort format (8–16 participants)

Who We Work With

Every role feels the drag differently.
We meet you where it lands.

We engage at the point of friction, from LOI and due diligence through the first 100 days and beyond, wherever momentum is stalling and the human dynamics need attention.

Investors

Private Equity & Family Offices

What's really happening

Where portfolio value leaks isn't in the deal. It's in the drag. Integration looks fine in the dashboard. Until leadership alignment slips and execution stalls. Your dashboards don't capture the dynamics that are hidden.

Where we come in

Rapid scan format, typically two weeks. We map unseen dependencies before they hit EBITDA, build real-time feedback loops between product, people, and profit, and make friction visible early enough to protect portfolio performance.

You buy growth; we keep it from eroding under pressure.

Executives

CEOs, CFOs, and Leadership Teams

What's really happening

Every plan survives until day two. Then the humans show up. Teams are busy, but direction fractures. Decisions slow down as trust thins out. The first 100-day plan starts running on fumes.

Where we come in

Typically two to four weeks: diagnosis, alignment, next move. Repeat where needed. We rebuild strategic cohesion: direction, decision, and delivery moving as one, and surface what's fixed, what filters, and what flexes.

We don't rewrite your strategy. We make it executable again.

Tech & Product Leaders

Navigating the Integration Mess

What's really happening

You can't ship coherence from Jira. Roadmaps collide. Dependencies multiply. Culture and code both fork under pressure. Every sprint becomes a negotiation.

Where we come in

We work within your existing delivery rhythm for one to three quarters: retros, OKRs, or PI planning. We align product, platform, and people decisions around shared context and turn shadow organisations into deliberate design.

We keep your builders building, not firefighting.

People & Culture

Holding the Centre When the Edges Move

What's really happening

Culture isn't the soft stuff. It's how work gets done wiring the deal together. Leadership alignment slips while everyone's still smiling for the town hall. Key talent starts scanning LinkedIn. Not because of pay, but because of mixed signals.

Where we come in

We use context-mapping, not sentiment scores. We map what's actually shaping behaviour, not what the policy says should. And create the environment to rebuild coherence so people can move together again.

We help make culture palpable over aspirational.

How We Scale

Engagements scale through a network of independent complex facilitators across multiple markets and sectors. We build teams to operate locally, and we partner with larger firms who need facilitation capacity at that scale.

The Same Approach, at Scale

The Real Deal Research Initiative

The methodology behind our client work, gathering stories from the edges, letting the storyteller make meaning, and finding patterns at scale, is the same methodology behind The Real Deal. It's our participatory research initiative collecting anonymous M&A stories from people who have lived through mergers, acquisitions, and major transitions.

Not as data extraction. As distributed sense-making.

What we don't do.

We don't deliver 200-page reports that gather dust on someone's credenza.

We don't impose best-practice frameworks onto situations that are anything but best-practice.

We don't send junior associates to do work that requires thirty years of scar tissue.

We don't pretend that a pizza party will shift the forces driving dysfunction.

We don't diagnose the symptoms, prescribe the cure, and leave before the side effects hit.
